Why A UAE Brokerage Was Losing Nearly Half Its Inbound Leads And What Changed
Speed-to-lead recovery for a small brokerage that was paying for inbound leads and not calling them.
| Client | Real estate brokerage, UAE |
| Industry | Residential property sales |
| Scale | About 50 staff: 12 sales agents and 4 managers who close deals |
| Evidence reviewed | Lead portal and ad invoices, the shared admin sheet, transaction records, Salesforce data, interviews with agents and managers |
| Primary results | Lead loss down from 47% to 19.1%. First call down from 3+ hours to within 13 minutes in working hours. |
What we found
| Where | How it worked | What went wrong | What it cost |
|---|---|---|---|
| Manual logging | Leads from portals, ads and inboxes were typed into a shared sheet by hand. Staff checked several apps a day. | A lead nobody wrote down was never handed to an agent. | About half of the tracked month's leads vanished. |
| Slow inbound callback | Each agent made 200 to 250 cold calls a day. Inbound leads waited their turn. | First calls came 3+ hours later, sometimes 6, sometimes the next day. | Warm leads went cold while cold calls came first. |
| Ghost leads | About 29% of the database was dead contacts. | Agents could not tell live leads from dead ones. | Hours spent on people who would never answer. |
| Email alert fatigue | New-lead alerts landed in the same inbox as everything else. | Alerts were buried and missed. | Leads sat unseen, and nobody knew how many. |
| Weekends and late nights | Nobody was assigned to weekends, when most inbound calls, texts and emails arrive. | Leads went unanswered until someone checked. | Unanswered leads at the busiest time. |
How we found it
One month of tracked leads
About 500 leads tracked. Nobody at the brokerage knew how many had slipped through.
What we rebuilt
| Problem | What we changed | Result |
|---|---|---|
| Leads scattered across apps and inboxes | One common form feeding one place: the Salesforce the brokerage already owned and used like a spreadsheet, now with Propertybase added on top. | Every inbound lead is logged and can be counted. |
| Ghost leads clogging the database | A lead scoring gate checks the email format and the phone number's country code digits. Leads that fail go to a trash sandbox, not an agent's phone. | Agents stopped chasing dead contacts. |
| Every lead went to whoever saw it first | After the gate, newer agents call the filtered list by hand and are the first point of contact. They mark each lead warm, not interested or maybe later. Senior agents take over only the warm ones. | First call within 13 minutes in working hours. Senior agents spend their time on warm leads. |
| Nobody owned weekend leads | Agents split into 4 rotating teams of 4. Each team owns an upcoming weekend. The CRM sends weekend leads only to those 4 logged-in agents. Property details are documented in Salesforce and Propertybase so agents answer without waiting for a senior and check Property Finder for anything missing. | Weekend leads get an answer while still warm. |
| Leads arriving overnight | Between 8:00 PM and 8:00 AM, the CRM sends a personalized WhatsApp from the assigned agent's company number within 60 seconds. It lists call times in GST to choose from. Once the lead picks one, they get a call booking confirmation and the agent gets an appointment notification. | The lead books their own call time and stays with us overnight. |
| Same person, several portals | Everyone fills the common form, so Salesforce flags duplicate contacts and merges them into one. | One contact per person. |
| Property details in private chats, alerts buried in email | One shared record per property: key fields required before it goes live, price changes approved by the admin, a status board showing what is available. New leads show in one Salesforce queue, not the inbox. | Agents stopped waiting on colleagues, and leads are seen when they arrive. |
How we rolled it out
Days 1 to 30
Behind the scenes. Portal leads feed straight into the CRM and the inventory moves out of Excel. Agents' day doesn't change.
Days 31 to 60
One habit. Agents use two things in the Salesforce mobile app: open a lead and update its status. Leads reach their phones automatically.
Days 61 to 90
Power tools. A new listing is matched to the best-fit buyers in one tap, instead of agents paging through a spreadsheet. A branded property brochure goes straight into the client's WhatsApp. Agents log viewings by speaking into the app, not typing.
Every feature came with a how-to video, an FAQ and written instructions.
